Is “Environmental Impact” the Ninth Waste?
For decades, Lean practitioners have relied on the 7+1 Wastes as a cornerstone of continuous improvement. Whether remembered through the TIMWOODS acronym or taught directly as forms of Muda, these wastes have helped organizations identify and eliminate activities that do not add value to the customer.
But as new technologies like AI claims more and more resources, a new question is emerging within the continuous improvement community: Should environmental impact be formally recognized as the Ninth Waste?
The Argument for the Ninth Waste
Lean professionals argue that traditional Lean thinking must evolve to reflect today’s realities. In an era of carbon taxes, ESG reporting, and resource scarcity, environmental inefficiency is no longer a “side issue”, it is a measurable operational failure.
From this perspective, environmental impact fits the classic definition of Muda: activity that consumes resources without adding value. Consider the “Environmental Ninth” through these lenses:
- Energy Leakage: Inefficient machinery or HVAC systems running during idle shifts.
- Resource Instability: Water waste or chemical runoff caused by unstable production cycles.
- Atmospheric Waste: Carbon emissions generated by fragmented logistics or “emergency” shipping.
Advocates argue that naming it the Ninth Waste forces it into the Value Stream Map. It stops being a “compliance topic” and becomes a target for a Black Belt’s DMAIC project.
The Traditionalist Perspective: “It’s Already There”
On the other hand, many veteran Master Black Belts argue that a new category is redundant. They contend that if you effectively eliminate the original 7+1 wastes, environmental impact drops as a natural consequence.
- Reduce Overproduction, and you lower the energy needed for storage.
- Eliminate Transportation waste, and you slash fuel consumption.
- Fix Defects, and you stop raw materials from heading to the landfill.
To a traditionalist, environmental waste isn’t a separate category; it is the symptom of failing to manage the first eight. If you operate truly Lean, sustainability follows.
Why the Debate Matters in 2026: The Visibility Gap
So, why is this discussion gaining such momentum now? The answer is visibility.
In the past, a process could be “operationally successful” while being ecologically disastrous. For example, a Just-in-Time (JIT) model might reduce inventory costs, but if it requires ten half-empty trucks instead of one consolidated shipment, the carbon waste is massive. Without a specific “Green Lens,” a practitioner might optimize for speed while overlooking a surge in resource consumption.
With 2026 technology, like IoT sensors and AI-driven energy dashboards, we finally have the data to treat kilowatt-hours and liters of water with the same precision we use for cycle times.
The Verdict: A New Lens for Excellence
