Op projectbasis voert een industrieel reinigingsbedrijf projecten uit voor haar klanten. Dit doen zij op basis van zogeheten \u2018aangenomen werk\u2019, waarbij vooraf samen met de klant wordt bekeken hoeveel werkuren er nodig zijn voor het project. Dit betekent tevens dat de prijs voor de dienstverlening vooraf wordt vastgesteld. Het bedrijf weet dan precies in welk tijdsbestek de klus afgerond moet worden, de zogeheten doelmarge. In de praktijk is dat echter niet altijd haalbaar en zo is er een bijzondere uitdaging ontstaan. In deze blog gaan we hier verder op in!<\/span>\u00a0<\/span><\/p>\n

Start van het verbetertraject<\/span>\u00a0<\/span><\/h2>\n

Het eindresultaat van projecten op basis van \u2018aangenomen werk\u2019 behaalde in de praktijk de doelmarge helaas niet. Een uitdaging waar <\/span>Lean<\/span> Six Sigma absoluut bij kan helpen! Daarom is het reinig<\/span>ing<\/span>sbedrijf gestart met een verbetertraject. Het doel was om in de toekomst voor minstens 90% van het aangenomen werk de doelmarge te behalen. <\/span>\u00a0<\/span><\/p>\n

Grip op het proces krijgen<\/span>\u00a0<\/span><\/h2>\n

Om te kunnen verbeteren is het belangrijk om eerst exact te weten waar je staat. Zo geldt dat ook voor processen. Hiervoor is de krachtige\u00a0<\/span>Lean<\/span>\u00a0Six Sigma tool SIPOC ingezet. Met dit hulpmiddel, dat staat voor Suppliers,\u00a0<\/span>Inputs<\/span>,\u00a0<\/span>Process<\/span>, Output en\u00a0<\/span>Customers<\/span>, is het volledige proces in kaart gebracht en het vertrekpunt duidelijk geworden.\u00a0<\/span>\u00a0<\/span><\/p>\n

Oorzaken direct rangschikken met het Ishikawa-diagram<\/span>\u00a0<\/span><\/h2>\n

Met een volledig geanalyseerd proces is ook duidelijk geworden welke verbeterpunten er zijn. Maar, welke punten krijgen voorrang en leveren het meeste op? Hiervoor heeft het projectteam een <\/span>Ishikawa-<\/span>diagram opgesteld. Dit bestaat uit een visgraatmodel met daarin het proces en mogelijke oorzaken van de problematiek. Het voordeel hiervan is dat deze direct gerangschikt worden, waardoor de te ondernemen stappen gauw duidelijk worden. <\/span>Uiteindelijk zijn er vijf oorzaken erkend en aangepakt. <\/span>De verbeteringen voor deze vijf oorzaken zijn uitvoerig getest en geborgd in een nieuw proces.\u00a0<\/span>\u00a0<\/span><\/p>\n

Forse procentuele verbetering \u00e9n\u00a0financi\u00eble\u00a0besparing<\/span>\u00a0<\/span><\/h2>\n

Met uitgebreide testen zijn de verbeteringen aan een vuurproef onderworpen. Hieruit is gebleken dat zowel het gemiddelde van behaalde doelmarges steeg \u00e9n de variatie binnen deze resultaten verminderde. Uiteindelijk is de doelmarge verhoogd van 58% naar maar liefst 89%! Op een enkele procent na is het doel dus niet behaald, maar toch mag dit een fantastisch resultaat worden genoemd. Zeker wanneer je jezelf bedenkt dat dit een besparen van wel \u20ac345.000 oplevert!<\/span>\u00a0<\/span><\/p>\n
