En 1986, M. Masaaki Imai a publi\u00e9 un livre intitul\u00e9 : Kaizen, the key to Japan\u2019s Competitive Succes. Dans ce livre, il a mis en lumi\u00e8re la diff\u00e9rence entre la gestion du changement dans le monde occidental et au Japon. La diff\u00e9rence ? Kaizen.<\/strong><\/p>\n\n\n\n

Diff\u00e9rence fondamentale par rapport au management occidental traditionnel<\/h2>\n\n\n\n

La diff\u00e9rence fondamentale r\u00e9side dans la gestion du changement et la gestion des changements. Ou pour l’expliquer autrement, la gestion du changement progressif (Change management \/ Kaizen) et la gestion du changement brutal (Management of Change). Il est dans la culture des organisations japonaises de proc\u00e9der \u00e0 des changements progressifs et continus. Les responsables occidentaux fonctionnent plus traditionnellement en introduisant des changements brutaux. Dans les deux cas, on parle bien s\u00fbr de change management, mais au Japon, cette notion a une autre signification.<\/p>\n\n\n\n

Qu’est-ce que le Kaizen?<\/h2>\n\n\n\n

Kaizen signifie \u2018am\u00e9liorer en continu\u2019 et consiste \u00e0 utiliser de mani\u00e8re organis\u00e9e le bon sens quand il s’agit de r\u00e9aliser des \u00e9conomies, d’am\u00e9liorer la qualit\u00e9, de raccourcir les d\u00e9lais de livraison et d’augmenter la satisfaction du client. Kaizen est beaucoup plus une culture qu’un plan par \u00e9tapes ou un mod\u00e8le. Il existe bien s\u00fbr diff\u00e9rentes mani\u00e8res d’alimenter cette culture Kaizen, p. ex. les Kaizen events et Gemba Kaizen. L’am\u00e9lioration des processus \u00e0 l’aide de Lean Six Sigma contribue par ailleurs aussi \u00e0 la culture Kaizen.<\/p>\n\n\n\n

\u00c9v\u00e9nement Kaizen<\/h2>\n\n\n\n

Un \u00e9v\u00e9nement Kaizen est un projet sur 3 \u00e0 5 jours qui couvre les \u00e9tapes de la d\u00e9finition du probl\u00e8me \u00e0 celle de l’impl\u00e9mentation des solutions \u00e9labor\u00e9es pour le r\u00e9soudre. Le terme japonais pour d\u00e9signer un \u00e9v\u00e9nement Kaizen est \u2018Kaikaku\u2019 (radical change). General Electric appelle les \u00e9v\u00e9nements Kaizen un ‘Workout’ ou \u2018Blitz\u2019. Les caract\u00e9ristiques d’un \u00e9v\u00e9nement Kaizen sont :<\/p>\n\n\n\n

    Un \u00e9v\u00e9nement Kaizen est la r\u00e9ponse de Lean \u00e0 un projet de 3 \u00e0 5 mois. Dans un projet de ce type, il y a beaucoup de gaspillages et notamment surproduction, d\u00e9lais d’attente et d\u00e9fauts.<\/p>\n\n\n\n

    Gemba Kaizen<\/h2>\n\n\n\n

    Gemba Kaizen signifie \u2018am\u00e9lioration continue du lieu de travail\u2019. Les collaborateurs ont les produits ou les services des clients \u2018en main\u2019. Pour cette raison, il est important d’am\u00e9liorer le travail sur le terrain et de d\u00e9pister les probl\u00e8mes pratiques \u00e0 ce niveau. Ce style de management s’appelle ‘Kaizen Management’. Les probl\u00e8mes sur le lieu de travail ne sont pas des probl\u00e8mes de management et la solution ne doit donc pas, non plus, venir du management. Il vaut mieux que les ex\u00e9cutants r\u00e9solvent eux-m\u00eames ces probl\u00e8mes op\u00e9rationnels. Ils passent leurs journ\u00e9es sur le terrain et sont ceux qui disposent de la meilleure connaissance le concernant. Le terme occidental utilis\u00e9 pour un Kaizen Management est celui d’Operational Excellence. Dans cette philosophie aussi il s’agit d’am\u00e9liorer en continu le cours op\u00e9rationnel des choses et \u00e0 ce niveau, tant les dirigeants que tous les autres collaborateurs ont leur propre r\u00f4le \u00e0 jouer et leurs propres responsabilit\u00e9s \u00e0 endosser.<\/p>\n\n\n\n

    Le Kaizen manager<\/h2>\n\n\n\n

    Le Kaizen manager passe du temps au gemba (lieu de travail) et observe tout ce qui s’y passe. Les collaborateurs aussi observent ce qui se passe et ils discutent ensemble de ce qu’ils ont observ\u00e9. Le Kaizen manager est responsable du lancement d’initiatives 5S et de Standard Operating Procedures. Il\/elle donne aux collaborateurs beaucoup de temps pour mettre en place les am\u00e9liorations sur le lieu de travail. Au sein de ce processus, le Kaizen manager joue un r\u00f4le de coach. Quand quelque chose se passe mal dans les activit\u00e9s quotidiennes, le Kaizen manager prend une mesure d’urgence et discute ensuite du probl\u00e8me avec l’ex\u00e9cutant responsable. Le Kaizen manager communique la politique de l’organisation aux collaborateurs, met en place un environnement de travail s\u00fbr et veille \u00e0 \u00e9liminer les barri\u00e8res per\u00e7ues par les travailleurs au niveau de l’am\u00e9lioration de leur gemba. Les collaborateurs qui ont appris \u00e0 s’am\u00e9liorer en continu et \u00e0 am\u00e9liorer en continu le gemba sont pr\u00e9cieux pour l’organisation. Gr\u00e2ce \u00e0 leur connaissance et \u00e0 leur exp\u00e9rience, ils peuvent \u00eatre d\u00e9plac\u00e9s vers d’autres postes.<\/p>\n\n\n\n

    Kaizen vs Lean Six Sigma<\/h3>\n\n\n\n

    Kaizen et Lean Six Sigma sont toutes les deux des m\u00e9thodes qui augmentent la satisfaction du client, r\u00e9alisent des am\u00e9liorations durables au niveau du r\u00e9sultat op\u00e9rationnel et mettent en place un mod\u00e8le d’am\u00e9lioration continu structur\u00e9. Toutes deux visent aussi \u00e0 r\u00e9duire les gaspillages et les variations. Kaizen va encore un peu plus loin dans la sensibilisation du management et des collaborateurs. Lean Six Sigma se concentre plus, par contre, sur les r\u00e9sultats financiers de l’organisation. Kaizen donne de meilleurs r\u00e9sultats quand toute l’organisation est impliqu\u00e9e dans le processus et Lean Six Sigma permet de r\u00e9aliser des projets au niveau d’une partie seulement de l’organisation<\/p>\n\n\n\n
